# TNN 2026 Retreat — Thursday Morning Synthesis

## Executive read

The morning moved through five segments: the opening go-around, the pain/gain/give report-backs, the open discussion on what makes the network worth people's time, the product probe, and the closing circle. Across all five, three things held.

First, identity got steadier. The seven components gave the room an anchor it kept returning to, and several people named a re-centering on focus and mission.

Second, two asks of the network surfaced and they pull against each other. One is relational: a brain trust, a home base, people who understand the work. The other is structural and financial: diversify funders, build the case, resource each other. The same tension showed up a second way as depth versus growth, since the relational value comes from this specific group and new members will not arrive with it.

Third, the room reached for the same two words to hold the tension: pace, and protect the sticky part. Neither resolves it. Both name how to carry it.

The product probe did double duty. Asked what they would hand someone who was not in the room, the group specified a deliverable set. That list is captured in Movement 4 and turned into a build plan in the recommendations-package spec.

## Movement 1 — The go-around

Opening question: "Sleeping on it, what was one thing from the past two days you couldn't stop thinking about?"

**The through-line.** Almost everyone arrived at the same tension from a different door: define and move versus sit in the ambiguity. Speaker 2 named "talking our way to definition" and how much is still mushy. Speaker 6 echoed it as shared purpose not yet settled. Speaker 7 framed it as pacing a long journey. Speaker 13 closed it cleanly with the board-chair line: community without mission is self-absorption, mission without community is exhaustion, and the work is threading that needle.

**Identity questions the room raised on its own.** "Congregationally adjacent or congregationally centered" (Sp2). "Shared purpose as an organization" (Sp6). "How does this network keep our focus on the neighbor" (Sp9).

**Agency.** People need margin to participate and agency to co-create as experts in their own space, and institutions are meant to resource the work, not run it (Sp8). Pacing the long journey (Sp7). Value the bridgers, have something real for them, name the role out loud (Sp12). How does this network tangibly improve my own work (Sp5).

**What is at stake.** Wealth accumulation tracking with departure from neighborhoods, and the privatization of neighborhood goods and services (Sp11). Faith communities' undervalued prophetic strength to name and resist that (Sp12). "The relationship between the ground and the white paper" (Sp11) is a phrase worth keeping.

**The register.** Play is healthy and part of thriving (Sp7). Sore cheeks from laughter (Sp1). Longing and crucial juncture, the sense that years out they will remember this week with gratitude (Sp10).

## Movement 2 — Pain / Gain / Give report-backs

Three groups reported: National, State (Region 1), and Regional.

**Pain.** People outside the room do not understand the work, inside the Lilly world and the broader systems each person navigates (State, Sp4). Too dependent on the same funder (National). No clean way to make the case to outside funders (State, Sp3). Bandwidth lost when everyone works outside their expertise (National).

**Gain.** A brain trust to bring work back to for feedback, the strongest theme and named in all three groups. Reflection and refinement that improves each person's own projects (Regional, Sp5). Resource and wisdom sharing, including a clearer picture of how each person actually works. Camaraderie that materially helps the work. A home base that persists beyond any one job (Sp6). Practitioner craft: how to convene well and seed trust so a group goes deeper faster (Nate's question, Sp6).

**Give.** Capital and pass-through capacity; one member can hold and redistribute funds as a foundation, with legal work to sort (National, State). Range of expertise, from toe-in-the-water church work to upstream meta work (National). The bridger role itself. Access, for example asking Lilly to convene other prospective funders (State).

**Structural note.** Three of these are the same shape in different clothes. Funder concentration is single-point dependence. Taking the case to outside funders is a brokerage move into a new cluster. Specializing so everyone has bandwidth is division of labor.

## Movement 3 — Worth your time, and how we work

**What people would actually show up for, in rough order of heat.** Solidarity with people who get it because they do the same work elsewhere and can see your situation from outside (Sp1, Sp3). Joy and laughter, named as a real need (Sp3, Sp4). The hot seat: specific, on-the-ground help with a live problem, modeled by Brenna's "what's the problem you're having and how can we help" (Sp4, Sp7). Collaboration integrated into daily work, not adjacent to it (Sp4). Someone to call in a challenge or a celebration (Sp4). Funding as capacity, especially when slammed (Sp5).

**The central tension: depth versus growth.** Nearly everything above comes from this particular group, and new members will not arrive with it. "These aren't their people yet" (Sp6). So growth risks diluting the very thing that makes the network worth the time. Sp7 leans against growing. The alternatives floated: connect with other groups in a different formation, or let sub-groups peel off. The counterweight: do not become an exclusive space, and tend to the people who could not be here. Where it landed: pace.

**Protect the sticky part.** The rare, precious time together keeps getting eaten by business: writing the charter, then the grant, then implementing it (Sp6). The proposal is to move administrative work into smaller groups or separate calls and protect community time as community time. This is the direct answer to the slide's "a small core team to carry pieces so not everyone has to."

**Format inputs that surfaced.** Cadence is open: monthly calls versus whatever actually works, working groups, defined deliverables (Sp5). A structured hot seat with a light protocol (Sp7). Intentional celebration, since wins are rare and slow and otherwise get skipped (the conservation-universe prompt landed here). A break-glass brain trust: a way to convene around 25 people with lived experience quickly in a crisis.

## Movement 4 — What would you hand someone who wasn't here

The product probe. The room specified a deliverable set, captured here and built out in the recommendations-package spec.

1. **Asset map of each org.** What you do, strengths and weaknesses, resources, programs, where you could collaborate (Sp4). The most-named artifact.
2. **A shared offerings database.** What each org offers, made available to each other's people, so collaboration can route across the network (Sp8). A survey to populate it was flagged.
3. **A one-page definition of TNN.** The simplest reminder of what they are after, the seven components included, for themselves first and outsiders second (Sp3).
4. **A funder-facing neighborhood-work draft.** For Duke, Lilly, judicatory leaders, the foundation CEO: what we mean by the work, the challenges, the opportunities, why neighborhoods. A working draft the group reacts to (Sp7).
5. **A community ground-truthing version.** The same or a variant for TNN folks who weren't in the room, and for about five people from each context, to react and pull constituencies into the co-creation (Sp7).
6. **Facilitator meta-reflections.** What George, David, and other non-facilitating observers noticed over the weekend (Sp7).
7. **A bench inventory.** What each person is genuinely good at, and who in their context holds things not represented in the room (Sp8).
8. **The economic-security reframe.** Free time and economic security as preconditions for co-creation, not the goal. A framing to carry into the neighborhood work (Sp10).

**The principle George added, which is load-bearing.** An asset map of capability is half the artifact. The other half is commitment. The failure mode, named directly: networks catalog what people have, then find the resource unavailable when they reach for it. The fix is to capture what each member is committed to give, concretely (the ten hours, not the willingness), and to tie "what you get and what you give" to the grant so it holds. This maps onto the declared-versus-functional distinction. The asset map is the declared system. The commitment layer is the functional one. Building the survey without the commitment field would reproduce the exact gap C4C spends its time finding in other people's systems.

## Movement 5 — What we're leaving with

Re-centered on focus and mission, the seven components reaffirmed (Sp3). Bridging, and caring for the bridges, co-signed by more than one voice (Sp3, Sp7). "We know what we need," a plain statement of agency (Sp4). A deeper commitment to these people, and peace with what is still unresolved (Sp4). Home base: permission to keep leaning in through a life or structural change (Sp5). One person already translating it, moving his housing org from providing a house to providing a neighborhood (Sp6). Joy and belly laughs, and the sense that people here care deeply about who they accompany (Sp7).

## What got clearer, and what stays open

**Clearer.** Identity has an anchor in the seven components. The network's primary value right now is relational depth and a working brain trust. The most wanted artifact is an asset map. Any asset map has to carry commitment, not only capability.

**Open.** Whether the network grows, holds, or splits into linked formations. How to pace whatever it does. How to protect community time from administrative load. Whether the group is congregationally adjacent or congregationally centered. How to fund the work beyond the current funder.
